Since when can you not upgrade at the gate?

I haven't flown in a while but i don't remember not being able to upgrade tickets at the gate

These days flights are oversold. There's nothing to upgrade to.

was able to do it on a transatlantic flight 2 weeks ago

When you check in you get the option. Unless you fly a lot, on their rewards program, and are very lucky. The day of the free upgrade is gone

Are you elite? If not it only happens at the ticket counter or when you book.

I usually get cleared 24-48 hours ahead of time. Sometimes I'll get the upgrade standby which is 50/50

Free upgrades happen all the time, I get bumped up over 80% of the domestic flights I take but yes, it is all based on status these days, if you don't fly a lot your chances are very slim.

Airlines know it is better business model to upgrade their frequent flyers to maintain the relationship than Joe Six pack who buys 2 tickets every 3 years based on price alone. Not saying either applies to you, them is just the breaks
