can't do conference champs because of the ACC. For some reason people still think they play decent football. Would have to be top 4 in the polls to appease all conferences without going to 8 teams.

Any format that would include the Big East
and could not include the two best teams from the SEC

Why would the ACC allow themselves to be left out.
Only way there is an automatic bid for confernce champs is if there is a 8 team playoff.

The problem is, once the playoff is put in place for football it will be very fluid. Changing on a regular basis because of what is sure to be, tons of complaining. The amount of teams, locations, qualifications, etc. will all be changing on a regular basis.

Because academics figure into the Big 10 philosphy I do not see them going for an 8 team tourney to runs thru finals.

I agree with you that any playoff will probably use the BCS polls for seeding and/or placement
but I agree with marshy that there will have to be a buy in from all of the major conferences.
The easiest way this should work out would be something like a four team playoff and the Rose, Sugar, Orange, Fiesta still give bids as usual.

Finals happen before bowl practice begins that is the reason for the historical lay off between season's end and the game

In order for that to work the first round would have to be the week after conference championship games. That way the BCS bowls can still take the losers of the semifinal round.
